First growth hire

Hire a growth lead, go fractional, use an agency, or run a pilot first?

For the founder of a seed to Series A developer-tool or AI-product company with a working product, no growth lead, and under $10,000 a month for marketing. Published 2026 rates, hours per week, and the signal that says which move is first. Written by the person who sells the pilot, so the disclosure is below the table.

The question underneath the question

“Should we hire a growth marketer?” usually means “we do not know what to try next, and the founder is out of hours.” Those are two different problems. A hire solves the second one only after the first is solved: someone has to find the channel before anyone can own it. So the first decision is not which person to buy but which kind of work you need this quarter: finding a channel, directing people who run one, adding hands to one that works, or owning one for years.

Disclosure: this page is written by GTM Labs, which sells the Growth Pilot, the option built for the first of those four jobs. The fractional and agency figures come from the sources linked in the table, quoted as those pages state them on the dates given. Hire decisions should also include reference calls.

Three signals, in order

The launch went out and nobody owns what comes next

Stars, sign-ups or a Show HN spike arrived, and the question of what to try next sits with the founder. That is the trigger for all four options; it is not yet the signal for a hire.

The founder is the growth team, several hours a week

Count the hours. Under four a week of marketing work, advisory or a pilot covers it. Ten to twenty a week of execution is a fractional operator's scope. Forty is a hire. The hours tell you the shape before the price does.

One channel is found and needs tending every week

This is the hire signal. A content engine, a community, a partner program or a launch cadence is continuous work, and continuous work belongs to someone who stays. Until the channel is found, a hire inherits a blank page.

Five options, with hours per week

Price without hours is not a price. Cactus Marketing lists a retainer with “unlimited hours” as a red flag, and Go Fractional builds its monthly figures from an hourly rate times a stated weekly scope. The table shows both.

The fractional CMO row quotes three sources: Go Fractional for the headline range and hours, Web Tonic, updated 9 Oct 2026 for advisory-only, and Cactus Marketing, April 2025 for the embedded seed to Series A band and its hours. Links checked 25 October 2026.

The order that avoids the expensive mistake

The expensive order of operations is paying a retainer or a salary to find a channel. A six-month agency contract at $8,000 a month to scale something untested, or a hire whose first two quarters are experiments the founder could have run in four weeks, are the two versions of it.

The cheaper order is: find the channel with bounded tests, then buy the shape that fits what you found. If a content channel works, the first hire inherits it with the baseline and the cards. If outbound works and your buyers are sales-led, that is the agency’s job. If two channels work and nobody can direct the work, that is the fractional lead. If nothing works yet, you have spent four weeks, not a season.

A hire made after the channel is found starts on day one with a number to beat. A hire made before it starts with a blank page and a founder who hopes.

FAQ

When should a seed startup hire its first growth marketer?

When one channel is found and the work on it is continuous: a launch every quarter, a community to tend, a content engine to run. Before that, the hire has no channel to own and spends the first months testing, which is the work a fractional lead or a four-week pilot does at a fraction of the commitment.

What does a fractional growth lead cost in 2026?

Go Fractional's live benchmark on 25 October 2026 puts a fractional CMO at $7,500 to $12,000 a month for about 15 hours a week, and a fractional product marketing manager at $5,200 to $9,300 a month for about 13 hours a week. Web Tonic's guide, updated 9 October 2026, puts advisory-only work at $2,500 to $6,000 a month and seed-stage retainers at $5,000 to $10,000. Cactus Marketing's April 2025 guide puts an embedded seed to Series A engagement at $6,000 to $12,000 a month for 10 to 20 hours a week.

Fractional marketer or agency first?

Fractional when you have people to direct and no senior judgment above them. Agency when the channel is proven and the constraint is hands; the published range for one channel is $8,000 to $20,000 a month on 3 to 6 month contracts. Neither finds the channel for you; both run one.

Why do most fractional listings not publish a price?

Web Tonic's October 2026 tracking found that 10.7% of the providers it follows publish a price at all, and that published prices sit well below quoted ones. The figures on this page are the published ones, which is one reason to ask any provider for hours per week and an hours band before comparing prices.

What is the cheapest way to find out which channel works?

Run two bounded experiments with real users and a stop date, then decide. That is what the Growth Pilot is: $5,000 fixed for four weeks, two experiment cards, a decision every Friday, a readout on day 28. If something works, a hire or Continuation picks it up. If nothing works, you have spent four weeks and $5,000 to learn that before a six-month retainer or an open-ended salary.

The Growth Pilot

Four weeks, two real growth experiments, a decision every Friday.

If the channel is not found yet, the pilot is the move that finds it before you buy a seat. For developer-tool and AI-product founders who don't have a growth lead yet. $5,000 fixed, half at kickoff. How a pilot runs · What an experiment card looks like
